Blockbuster тоді заробляв близько 800 мільйонів доларів на рік саме на штрафах за прострочене повернення касет. Купівля Netflix означала б добровільну відмову від головного джерела прибутку, тому керівництво компанії пройшло повз пропозицію. До 2010 року у поштового сервісу Netflix було вже понад 20 мільйонів передплатників у США, а Blockbuster подав на банкрутство того ж таки 2010 року.

Схожий сценарій повторився у фінансовому секторі майже двадцять років по тому. Robinhood запустив торгівлю акціями без комісії у 2013 році. Великі брокери Charles Schwab, TD Ameritrade та E-Trade роками тримали комісію 5 чи 10 доларів за угоду, бо вона була частиною основного доходу компаній. Перше жовтня 2019 року Schwab оголосив про нульові комісії для всіх клієнтів. Того ж дня акції TD Ameritrade впали на 26 відсотків, E-Trade на 16, а самого Schwab на 9. Перехід, якого технічно можна було зробити роками раніше, стався лише під прямим тиском нового гравця без застарілої моделі доходу.

В обох випадках не йдеться про кращий продукт чи агресивніший маркетинг. Йдеться про бізнес-модель, яку новий гравець будує так, що існуючий лідер фізично не може її скопіювати без знищення власного прибутку. Хантер Гелмер описав цей механізм у книзі 7 Powers у 2016 році і назвав його counter-positioning: одна з небагатьох конкурентних переваг, яку неможливо купити чи імітувати швидко, бо ціна імітації для лідера це канібалізація вже наявного бізнесу. Сьогодні, у 2026 році, commission-free торгівля давно стандарт галузі, а конкуренція брокерів перемістилась у платіж за потік ордерів і підписки на преміум-аналітику, тобто поле бою знову зрушилось туди, де великим гравцям важче наздогнати стартапи.

Для фаундера це означає конкретну перевірку на ранній стадії. Якщо великий гравець може скопіювати вашу модель за квартал без фінансових втрат, у вас немає моату, є лише тимчасова перевага у часі виходу на ринок. Для інвестора на due diligence варто питати не тільки про розмір ринку і traction, а про те, яку частку виручки лідер ринку втратить, якщо повторить вашу модель завтра. Якщо відповідь нуль чи близько нуля, це не counter-positioning, а просто перша версія продукту без жодного захисту від копіювання.

Скільки з портфельних чи розглянутих цього року стартапів насправді ставили лідера ринку перед вибором канібалізувати власний бізнес або програти новачку? Якщо в переліку жодного, варто переглянути критерії оцінки моату на вході, а не тільки темпи зростання виручки.
