  1. As an engineer, my state lived outside my head: code in the repo, decisions in the tracker, the design in a doc, and when I forgot a detail I reopened the file.

The reads I keep on each person I manage (how they work, where they're stuck, what shifted lately) have no repo, so they live in memory, and memory turns out to be rather weak.

I wrote up what helped: roland.leth.ro/guides/from-eng

  5. Manager or leader? Your team knows.

We give new managers 'one-and-done' training & wonder why they fail. There's no shame in being set up to fail—that's exactly why J² Elevate was created.

  8. 9 ways to deal with a #newmanager at work
    1. Observe and listen
    2. Seek Clarity and Ask Questions
    3. Communicate Openly
    4. Build Relationships
    5. Show Initiative
    6. Be Supportive
    7. Empathetic
    8. Manage Expectations
    9. Seek feedback

  9. In the 7 years between my first and second engineering management roles, I invested in growing my leadership and people management skills

The TLDR of what I recommend:
    1. Therapy & introspection & emotion regulation (know yourself, know your weakness, know your failure modes)
    2. Choose the right manager who will support you (ask the spicy questions!)
    3. Build your personal support network both inside *and* outside of your organization (of folks who have similar and different backgrounds, and at least some with management experience)
    4. Start by NOT doing any of the "bad" management practices you've seen or heard of. Damaging trust or psychological safety is one of the hardest mistakes to recover from. Avoiding "bad" mistakes is far more important than doing "good" practices.
    5. Invest in your communication skills in *every* way you can, particularly 1:1. Invest in understanding communication across neurotypes, and the diversity of mental health experiences (e.g., anxiety, PTSD
    6. Invest in growing your inclusive leadership skills, and invest (continuously!) in growing your understanding of the experiences of people who ARE NOT like you (race, gender, ability, neurodiversity, culture, religion, class, etc)
    6. Read "Making of a Manager" for first time managers to see the raw experiences said out loud: juliezhuo.com/book/manager.htm

    Additional Management Books:
Manager's Path, Resilient Management, Managing Humans

    Non-management books:
    - Crucial Conversations
    - Burnout, by Emily & Amelia Nagoski
    - (choose your own path among communication & inclusion resources)

  10. Week 7 managing a new team
Talked through what a report wanted their work to look like: getting from "burst-and-glide" to "consistent stream"

"Why? If you were in a world where there were no external pressures and the ebb and flow of delivery were completely accepted, what would your happy place be?"

10 minutes later: I'm happy to report that my report is happy with a target of having "wobbly consistency" on a 3-6 month basis 🎉

  11. Week 6 managing a new team
Report correctly identified me as chaotic good :blobcatknife:

Why? A lot of reasons 🙃

  12. Day 22 managing a new team
    I delegated a decision today!

More specifically: I privately asked a report if they're comfortable taking on full decision-making responsibilities within [scope]. I then clarified to the team that I as manager am NOT the default decision-maker, rather that "most" decisions should be made by a designated person responsible for an area of the team's work

    In other words:
    1. Consent
    2. Non-managers taking ownership and building their scope of impact
    3. Explicit responsibility for balancing gathering perspective and executing timely informed decisions

  13. Day 20 managing a new team

I was helpful this week! I added the words "Support for" to a doc.

(which reframed the meaning of a strategy to match the intent)
